By Design or By Default: Where Culture Actually Lives

You rolled out the new values. New posters, a town hall, maybe a fresh initiative. Six months later, the culture feels… about the same. What happened?


Here's the not-so-obvious answer: the culture you can see isn't the culture that runs the place. The real one lives underneath — in the automatic ways people react when they're stressed, challenged, or afraid. Culture is the sum of a thousand default behaviors nobody consciously chose. Change what's on the wall and you've changed the wall. Culture doesn't transform — people do, and only when they can finally see what's driving them.


We all run Default Success Strategies — unconscious patterns wired long ago to keep us safe. Under pressure, some of us reach for Control, some for Connection, some for Harmony, some for Accuracy. They aren't flaws; they're fear-based autopilot. And here's the catch Jung named: as long as these patterns stay unconscious, they run the show — and we call the result "just how things are around here." That "just how things are" is your culture.


Beneath the defaults sits the Critic — the inner voice fueling those fear-based reactions. You cannot out-strategize it with a better rollout. The only thing that shifts it is awareness: catching the pattern in the act, noticing whether fear or love is driving the moment, and choosing differently. That, exactly, is the difference between living by default and living by design.


And this is where most transformations quietly die. The executive team does the inner work, has the awakening, starts leading from a different place — and assumes the culture will follow. It doesn't. The supervisor on the floor and the teammate at the front desk are still running their old defaults, unexamined. Awareness that stops at the top produces leaders who feel changed and people who don't feel it — survey numbers that climb upstairs and stay flat below. If the unconscious layer is where culture actually lives, then everyone has to get to see their own patterns, or nothing durably moves.
